Virtual CTO service responsibilities and pricing bands

A virtual CTO service — sometimes called a fractional CTO or CTO-as-a-Service — gives a growing business the senior technology leadership it needs without the $150,000-plus annual cost of a full-time hire. In 2026, a virtual CTO engagement typically runs $1,800-$3,500 per month in Bangladesh; Software Chamber includes it in the Scale Pod at $3,999 per month and quotes standalone engagements per cadence. This guide covers when you actually need one, exactly what the role delivers, how it differs from technical advisory, and how to buy the engagement without ending up with a glorified consultant who writes slide decks.

01

What a virtual CTO actually does

A virtual CTO owns the technology side of the business the way a full-time CTO would, part-time. That means strategy, architecture, hiring decisions, vendor selection, roadmap, risk, compliance posture, and board-level technical reporting. It is not advisory: an advisor talks, a CTO decides. A good virtual CTO engagement comes with named weekly office hours, written decisions, and attendance at the board or leadership meetings where technology decisions get made. If you are getting a monthly Zoom and a PDF, you have an advisor, not a CTO.

  • Technology strategy aligned to the business plan
  • Architecture decisions and tech-stack governance
  • Hiring and onboarding of engineers and specialists
  • Vendor selection and contract review (hosting, SaaS, agencies)
  • Security, compliance and audit posture (SOC2, HIPAA, PCI as needed)
  • Board and investor reporting on technology risk and progress
  • Escalation point for engineering incidents and outages

02

When a business actually needs one

Not every company needs a CTO. If you are three people and your product is a landing page, you need a developer, not a strategist. The real signals are: engineering spend above $5,000 per month, more than one developer, decisions about architecture or vendors that cost more than $20,000, a compliance requirement (PCI, HIPAA, central bank), or any investor who is asking about the technology plan. Any one of these is enough to justify a part-time CTO; two or more and you are losing money without one.

  • Engineering spend over $5,000/month and no technical founder
  • Second developer joining — someone has to own 'how we build'
  • Compliance arriving (PCI-DSS, HIPAA, SOC2, Bangladesh Bank)
  • Board or investor asking for a technology roadmap
  • Vendor or architecture decision with a six-figure consequence
  • Scaling event incoming (new market, 10x traffic, M&A)

03

Virtual CTO vs full-time CTO: the cost comparison

A full-time CTO in Bangladesh costs ৳60-120 lakh per year plus equity ($55,000-110,000), plus benefits and overhead — call it $75,000-150,000 per year all in. A full-time CTO in the US costs $200,000-400,000. A virtual CTO at $1,800-3,500 per month works out to $21,600-42,000 per year, or roughly 20-40 percent of a mid-market full-time hire with none of the equity dilution. The trade-off is cadence: a virtual CTO is available on scheduled hours and incident escalations, not every minute of every day. For most SMEs with 2-15 engineers, that cadence is enough.

04

How a virtual CTO engagement is structured

A credible virtual CTO engagement names three things in writing: cadence (how many hours per week, which days), decision rights (what the vCTO can approve without further sign-off), and reporting (what shows up in which Monday email). A typical engagement is 4-8 hours a week of named availability, 4-hour response on urgent incidents, a weekly written update to the CEO, a monthly board-pack technology section and a quarterly roadmap review. Standalone engagements are quoted per cadence after a scoping call; virtual CTO advisory is included in the Scale Pod at $3,999 per month.

  • Light — 4 hours/week, monthly board pack.
  • Standard — 8 hours/week, weekly leadership attendance.
  • Heavy — 16 hours/week, on-call escalations.
  • Included — the Scale Pod at $3,999/month bundles virtual CTO advisory inside its 400 monthly hours.

05

The first 90 days of a good vCTO engagement

Days 1-14: audit of the current stack, team, vendors, security posture, and backlog. Written findings, risk-ranked. Days 15-45: a 12-month technology roadmap aligned to the business plan, a hiring plan if headcount is needed, and a clean-up plan for the top five technical risks surfaced in the audit. Days 46-90: execution starts, with weekly leadership attendance and monthly board-pack contributions. By day 90 the business should have a clear technology narrative for its next funding round or operational review. If none of that has happened, you have hired an advisor.

06

What a virtual CTO cannot do

A virtual CTO will not write production code for your team. They will not attend every daily standup. They cannot be the primary point of contact for every incident. They are a leadership role, not a senior engineer. If what you actually need is a senior engineer who also runs the team, hire a tech lead — cheaper and closer to the work. If what you need is architecture and strategy decisions with executive accountability, hire a vCTO. The two are complementary; many of our engagements run both roles simultaneously, with the vCTO advising the tech lead.

07

Red flags when hiring a virtual CTO

Three to watch for. First, no named weekly hours — availability-on-demand is sales language for 'you will see them on your call'. Second, no written decision rights — if everything requires another meeting, you have an advisor. Third, no sector reference — ask for the name of another client in your industry size and sector, and talk to them before you sign. If the engagement letter does not contain cadence, decision rights, and reporting in writing, do not sign it; add those clauses or walk away.

08

Virtual CTO pricing models compared

Fractional technical leadership is sold four ways, and the price differences mostly reflect how much delivery capacity comes with the advice. A standalone vCTO gives you judgement but no hands; a pod with CTO-as-a-service gives you both. Pick by what is missing in your company today.

ModelTypical monthly costWhat you getFits when
Advisory retainer$1,500-3,0004-8 hours a month: architecture reviews, vendor decisions, hiring interviewsYou already have engineers and need a senior second opinion

09

What a virtual CTO delivers in the first quarter, measurably

Advice is hard to value, so insist on outputs. These are the artefacts and decisions a competent fractional CTO should leave behind after ninety days. If the engagement cannot point to most of them, it is coaching, not leadership.

  • A written technical audit of the current systems: architecture, security posture, costs, single points of failure, with a prioritised fix list
  • A twelve-month technology roadmap tied to business milestones, with budget per quarter
  • A build-versus-buy decision on every major system under discussion, documented with the reasoning
  • A hiring plan or team-structure recommendation with role descriptions and a vetting process
  • Vendor and contract reviews: hosting, SaaS, agencies, with renegotiation where the spend is wasteful
  • A security baseline: MFA everywhere, access reviews, backups tested, incident runbook written
  • Cloud cost reduction, typically 20-40 percent on an unmanaged account
  • Investor or board-ready technical narrative and due-diligence pack

Questions to ask before hiring a virtual CTO

A fractional CTO is a senior hire you cannot easily unwind, so interview like you would for a permanent role. These questions expose whether the person has run technology, or only advised on it.

  1. 1Which systems have you been accountable for in production, and what broke on your watch?
  2. 2How many hours a month are you committing, and how many other clients share your week?
  3. 3Who executes the decisions you make: our team, your team or a partner?
  4. 4Show me a roadmap you wrote for a company our size and what happened to it.
  5. 5What is your view on our current stack, after a one-hour look at the repository?
  6. 6How do you hand over if we hire a full-time CTO in a year?
  7. 7What are you not good at, and who do you bring in for that?

Frequently asked questions

A virtual CTO (or fractional CTO) is a senior technology executive who serves as your CTO on a part-time, subscription basis — typically 4-16 hours per week. They own strategy, architecture, hiring, vendor decisions, risk and board reporting the way a full-time CTO would. They do not write day-to-day code; they lead the people who do.

Market rates in Bangladesh run $1,800-$3,500 per month depending on cadence (4-16 hours per week); in the US and Europe, $8,000-$20,000 per month for comparable hours. We quote standalone engagements per cadence after a scoping call. The Scale Pod at $3,999 per month includes virtual CTO advisory alongside a full engineering team.

When engineering spend is under $25,000 per month, when there are fewer than 10 engineers, or when the business is still finding product-market fit and does not want to spend equity on a full-time hire. Most funded startups between pre-seed and Series A benefit from a vCTO; past Series A, the role usually needs to be full-time.

Yes — that is one of the most common reasons we are hired. A vCTO can map your current posture against SOC2, HIPAA, PCI-DSS or ISO 27001, run the gap analysis, hire or allocate the engineering time to close the gaps, and manage the audit itself. Budget 3-6 months end to end depending on how far you are from compliant on day one.

An advisor talks; a CTO decides. A virtual CTO engagement has named decision rights, scheduled weekly availability, and attendance at the meetings where technology decisions get made. A technical advisor is usually a monthly call and an invoice. Both are useful; they are not the same role.

If the company is spending more than about ৳2 lakh a month on software, vendors or cloud, a fractional CTO at $1,500-3,000 a month usually pays for itself in avoided mistakes and renegotiated contracts within two quarters. Below that spend, a managed pod with a project manager, or a technical consultation before each major purchase, is a better use of money.

A fractional CTO is an individual who gives you a share of their week and relies on your team, or a partner, to execute. CTO-as-a-service is leadership bundled with a delivery team, so decisions and execution sit with one accountable provider. The bundled model costs more per month but removes the hand-off between advice and delivery, which is where most fractional engagements lose momentum.
